Every country manager leaves eventually. The results you delivered leave with you. They sit in last year's reports. What stays is the organisation.
That changes the question you ask about your own work. Your final quarter shows how you did. The year after you go shows what you built.
Step 9 of the Pharma Career Ladder for country managers is legacy. It's the last step, and it has one lesson.
The real test of a country leader
In Good to Great, Jim Collins describes leaders who set up their successors to succeed. In my experience that's the real test of a country leader: how the business runs in the year after you go.
So when I think about what you leave behind, it comes down to 8 things. Your results leave with you. What you built stays.
8 things worth leaving
A successor ready, prepared on purpose and not discovered in a hurry.
Managers who coach, and don't only chase numbers.
A strategy any manager can explain in 2 sentences.
Clean trade. Sell-in matched to sell-out, with no stock loaded at the distributor to hit a number the next leader has to pay for.
Customer relationships held by the team, not by one person.
A clean compliance record, with nothing hidden.
Systems, not heroes. Meetings and habits that work without you in the room.
And a handover done well: open introductions, honest context, and then stepping back.
None of this shows in your final quarter. All of it shows in the next leader's first one.
Your checklist for this week
- Write down who could take your role, and what they still need to be ready
- Ask 2 of your managers to explain the strategy in 2 sentences each
- Compare sell-in with sell-out for your main brands and check nothing has been loaded
- List the key customer relationships that sit only with you, and share them with the team
- Pick one meeting or habit that only works when you're in the room, and make it work without you
- Write the honest context a new leader would need in their first month
That's Step 9, and the end of the ladder. 300 lessons, from planning your first territory to leading a country and leaving it ready for the next leader. Go back to any step on the site whenever you need it, wherever you're standing on the ladder today.
