Every team has values. You only find out which ones are real when the quarter goes badly.
Sell-out slows. Headquarters starts asking questions. The pressure comes down the line fast.
That is the moment people watch the leader, not the slide on the wall.
In my experience, a few things tell the team everything.
Say it plainly. "We are behind. Here is what we know, and what we do not." People can handle bad news. They cannot handle guessing.
Do not load the trade. Extra stock at the distributor makes one month look better and the next three look worse.
Keep the code. Compliance does not bend because the number is short. Medical affairs does not become a sales function under pressure.
Protect the coaching days. They are the first thing cut, and the last thing you should cut.
Review as a team. Look at the numbers together. Never single someone out in public.
And thank the right behaviour. The rep who did it the right way, with a smaller number, needs to hear it from you.
When the quarter is over, ask the honest question: which values held, and which ones bent?
“A value you drop under pressure was only ever a slogan.”
